Background & Challenges

In 2019, the TaM (Transports de l'Agglomération de Montpellier), as a Local Public Company (SPL) and the Organizing Authority for Metropolitan Mobility (Montpellier Métropole Méditerranée), initiated an ambitious mid-life renovation program for their Citadis 401 tram fleet.

As part of the asset maintenance of 1.2 million kilometers, several embedded devices are affected by this large-scale general overhaul operation. This work consists in upgrading the trains in order to continue operating until the end of 2027.

Through a public procurement procedure, TaM has entrusted the technical teams of MASTERIS with the industrial renovation of door mechanisms in order to carry out a technical upgrade of the various sub-assemblies and parts concerned.

This service, scheduled over 5 years, consisted in intervening directly on the TaM maintenance site to carry out industrial renovation operations for the 120 single doors and 360 double doors spread over the 29 Citadis 401 trains (22 trains in firm section and 7 trains in optional section).

Objectives

Our first objective was to draft the maintenance procedures and work consistencies requested in the technical and specific contract specifications with our engineering department.

We then organized and set up an operational system composed of several industrial partners to carry out the various maintenance operations specific to the market:

  • The supply of all the components necessary for the industrial renovation of mechanisms, leaves, and various sub-assemblies,
  • Customized replacements to be carried out on the various wear parts according to specific criteria developed by our engineering department,
  • The repair work by welding to be carried out on the panels detected to be cracked,
  • The replacement of damaged Windows by setting up a dedicated and mobile production island,
  • The reconditioning of subassemblies that are more compared to a new replacement (application of the Make or Buy process),
  • The application of the adjustment operations to be carried out on the leaves in order to validate the conformity and safety of the rehabilitation work,
  • Quality recordings to be carried out on the main production operations with the establishment of reports in the entry/exit phase of each train to be renovated.

The Challenge

We were able to offer a turnkey industrial and engineering system to:

  • Respect the crossing time at 7 weeks in the operational execution phase,
  • Coordinate logistics flows with the various stakeholders to ensure the proper execution of the various industrial operations,
  • Propose tailor-made technical solutions to problems encountered.

We have been able to mobilize the multidisciplinary know-how of our teams to meet the various challenges of Quality, Cost, Time and Security From the market with:

  • Management of the project and our industrial subcontractors, in close collaboration with TaM teams accompanied by its project manager Alstom.
  • A repair by welding of the leaves organized with the Industrial Technicenter of Charentes Périgord (Périgueux site).
  • The establishment of rowing kitting in collaboration with the Technicentre Industriel Charentes Périgord (Saintes site) as part of the supply of spare parts.
  • The creation of technical documentation to carry out the various maintenance operations in accordance with them (maintenance procedures, reports, etc.).

Results

  • The application of a consistency of tailor-made work according to the sanitary condition of the rooms,
  • A readjustment of our operational system in order to meet an evolving need for firm and optional brackets,
  • The provision of specialized engineering on door systems for the resolution of specific problems (8D analysis, FMEA,... etc.).

Within Hexafret, regulatory monitoring already exists on which ECE relies. However, it proved necessary to complete this monitoring in order to cover all the countries in which Hexafret operates, in particular Germany, Spain and Italy. Hexafret therefore turned to MASTERIS in 2024 to provide this service.

After a first year of collaboration, Hexafret satisfied with both the content and the contractual relationship, extended the regulatory monitoring contract in 2025. We appreciate its synthetic side.
